From critical risk to confident control

Taking ownership of a business-critical ordering system and managing a complex supplier transition.

The challenge

Aico - manufacturers of home safety products - faced a high-risk situation. The agency supporting their crucial ordering system was about to stop doing so, leaving Aico in need of a reliable partner to take ownership of the system without any disruption.

The challenge was complex. Hosting, git repositories, and third-party integrations all needed transferring. With limited time to get up to speed and no room for error on their only direct sales channel.

Our approach

We took control by spreading risk rather than concentrating it. We designed a staggered transition over six months - turning critical risk into confident control through careful, deliberate steps.

We established confidence by taking on day-to-day support immediately. This let us build system knowledge. Then we migrated services one by one, managing risk at every step. By the time we completed the full transition, there was no doubt - the system was in safe hands.

What we did

  • 01

Led handover from the departing supplier and started immediate day-to-day support, dealing with general tickets whilst familiarising ourselves with the system

  • 02

Over six months, migrated services one by one - hosting, repositories, and third-party integrations - carefully managing risk at every step

  • 03

Designed a support mechanism within budget that ensured coverage for emergencies, providing peace of mind that critical issues would be handled quickly

  • 04

Eighteen months after handover, completed a Laravel and PHP upgrade, bringing the system up to date and in line with current security standards

  • 05

Distributed knowledge across our team for stability, and set up ownership for Aico where possible, ensuring smoother transitions in the future

  • Technical stack
    • Laravel
    • Livewire

The impact

We turned Aico's critical risk into confident control. Their only direct sales channel stayed live throughout - zero disruption, zero orders lost, complete peace of mind.

A high-risk dependency on a departing supplier became a modern, secure system giving them stability they could rely on. We spread knowledge across our team, set up their infrastructure ownership, and put ongoing support in place - so they could focus on their business, not their tech.

Eighteen months later, we'd completed the migration and modernised the platform. The risk was gone. In its place: a stable system, reliable support, and the peace of mind that comes with both.

What they say

They genuinely feel like an extension of our own team rather than an external supplier. They understand our business and communicate clearly.
